Overproofed sourdough vs underproofed: how to read the loaf
Overproofed sourdough has fermented past the point where its gluten can hold gas — the dough spreads instead of springing, and the crumb bakes up even, small-holed, and often gummy at the base. Underproofed dough does the opposite: it bursts open at a weak spot and stays tight and dense.
You can usually tell which way a bake went without cutting it open. Shape, score, and crust give it away; the crumb confirms it.

Reading the outside of the loaf
An overproofed loaf is wide and low. It relaxed out of the banneton and kept relaxing before the oven could set it. The score barely opens — no ear, just a faded line where the blade went — because the gluten has no elasticity left to push against. The crust comes out thin and browns unevenly or stays pale, since the yeast and bacteria ate most of the sugars that would have caramelized.
Blistering on its own isn't a fault. A long cold retard puts blisters on a perfectly proofed loaf, and plenty of bakers chase them on purpose. Blisters only indict the ferment when they show up alongside a flat profile and a dead score.
An underproofed loaf fails the other way. It springs hard, sometimes hard enough to tear itself open — a blowout along the base seam, or a lip that lifts off the side where the crust split under pressure instead of at your score. The ear can look dramatic, but the surface around it is torn rather than peeled back cleanly. The crust is thicker and the color deeper, because there's plenty of unfermented sugar left to brown.
What sourdough crumb structure tells you
Cut the loaf cold and the pattern is unambiguous.
Overproofed crumb is even. The holes are small, round, and roughly the same size from crust to crust, because the gas cells that formed already coalesced and collapsed, and the degraded gluten couldn't hold new ones. Near the bottom you'll often find a denser, darker band — a gum line — where the collapsed structure compressed under its own weight during the bake.
Underproofed crumb is uneven in a different way: mostly tight and close, with a handful of large irregular caverns near the top crust. Those are the last of the gas the dough could move before the crust set, all of it forcing through the same few weak channels. A gap running under the entire top crust — a flying crust — is the extreme version, usually tight shaping on top of a short bulk.
The target sits between them: an irregular but continuous crumb, holes of several sizes spread evenly through the slice, cell walls translucent rather than pasty. Hydration moves this too — a stiffer dough gives a tighter crumb at any proof level — so pin down your baker's percentage before blaming fermentation for a dense loaf.
How to fix overproofed sourdough
Fermentation runs one way. Once the gluten has broken down you can't rebuild it, so fixing overproofed dough means picking the least bad exit.
- Slightly over, caught during bulk. Get it cold right away, shape gently, skip the second rise, and bake straight from the fridge. Cold dough holds its shape longer in the oven and buys back a little spring.
- Clearly slack at shaping. Bake it in a loaf pan. The walls do the job the gluten can't, and you get a sandwich loaf instead of a spread-out disc.
- Badly gone — sticky, soupy, no structure. Stop trying to make it a boule. Press it into an oiled pan with olive oil and salt and bake it as focaccia, or roll it thin for flatbread or pizza. Slack and sour is exactly what those formats want.
- Already baked. Nothing to do to the loaf itself. Sliced thin and toasted hard it makes good croutons and breadcrumbs.
Degassing and reshaping for a second rise is worth trying only if the dough still has spring in it. If it tears when you fold it, it won't recover.
How to fix underproofed sourdough
This direction is genuinely fixable, because the answer is almost always more time.
If the dough is still in bulk and snapping back hard, leave it and move it somewhere warmer — an oven with the light on, or the top of the fridge. Judge the dough, not the clock: roughly 50–75% rise on a moderate-hydration white flour dough, or 30–50% if it's high hydration or heavy on whole grain, plus a domed surface and bubbles at the edges of the container. The float test answers a question about starter readiness, not about bulk, so don't lean on it here.
If it's already shaped, cold from the fridge, and the poke test fills in instantly, let it sit at room temperature for 30–60 minutes before it goes in. If it's already in the oven, it's too late — bake it through and slice it the next day, when the crumb has set and eats better than it looks.
Change one variable at a time
The correction after an overproofed bake is to shorten or slow the ferment: cut bulk by 30–45 minutes at the same dough temperature, or drop the final dough temperature a couple of degrees, or take the starter down from 20% of flour weight to 15%. One of them, not all three. After an underproofed bake the same levers move the other way — more time, warmer dough, or more starter — and again, one at a time.
That only works if you know what the failed bake actually did. "About five hours, kitchen felt warm" isn't a variable you can adjust. FAQ
Can you save overproofed sourdough dough?
You can't reverse the fermentation, but you can still get bread out of it. Slightly overproofed dough bakes acceptably in a loaf pan or straight from the fridge. Dough that's gone soupy is better redirected into focaccia, flatbread, or pizza.
What does an underproofed loaf look like inside?
Tight, close crumb through most of the slice with a few large irregular holes near the top crust, sometimes a gap under the crust itself. The texture is dense and slightly waxy, and the flavor reads sweet and floury rather than tangy.
Does a gummy crumb always mean overproofed sourdough?
No. Underbaking and slicing the loaf while it's still warm produce a gummy crumb too. Bake to an internal temperature around 205–210°F (96–99°C) and cool for at least two hours — closer to four for high-hydration or rye-heavy loaves — before you conclude the ferment was the problem.
Can sourdough overproof in the fridge?
Yes, just slowly. At typical fridge temperatures of 38–40°F (3–4°C) fermentation slows down but never stops, so dough that goes in already at the end of bulk can be past its peak by morning.
