Why is my sourdough gummy? How to tell underbaked from underfermented

If you're asking why is my sourdough gummy, the answer is almost always one of three faults: the loaf was underbaked, you cut it warm, or the bulk ferment went wrong. Where the gum sits in the slice tells you which one.

Why is my sourdough gummy: read the slice before changing anything

Bakers use "gummy" for at least three different textures, and the fixes point in opposite directions. Baking longer won't rescue an over-fermented loaf. Waiting longer won't rescue an underbaked one. So cut a slice and ask where the gum actually is:

  • Pasty everywhere, right up under the crust — underbaked.
  • A damp band through the middle, normal at the edges — cut before it cooled.
  • Gum plus a wrong-looking loaf — tall and tight, or spread and flat — fermentation.

Underbaked: the loaf never got hot enough inside

A lean sourdough loaf is done at roughly 205–210°F (96–99°C) in the center. High-hydration and whole grain doughs sit at the top of that range; some bakers pull white loaves nearer 200°F for a softer crust and accept a moister crumb. Below about 200°F the starch gel is still slack, and the crumb reads as paste no matter how patiently you cool it.

Time is a poor proxy. Oven calibration, the thermal mass of a Dutch oven, the dough's temperature going in, and loaf weight each move the finish line by minutes. Probe at an angle through the base so you don't leave a crater in the top crust.

The lever that fixes it is the lid-off stage. With the lid on, the loaf bakes in its own steam and the crust stays soft; once the lid comes off, moisture leaves and both crust and crumb set. Twenty minutes covered and 20–25 uncovered is a common schedule, but a 1 kg loaf at 80% hydration often wants 30–35 minutes uncovered. Undercooled: gummy sourdough crumb from an early slice

Bread finishes baking while it cools. During the bake, starch granules swell and gelatinize; that gel only firms up on the way down through starch retrogradation, as amylose recrystallizes into something that can hold the shape of a slice. Cut in at 150°F and you're dragging a knife through a hot gel — it smears and compresses, and reads as gummy even though the bake was fine. A loaf straight from the oven is also still shedding moisture from crumb to crust, and slicing early vents that steam and leaves the center damp.

So wait until the loaf is at or near room temperature. Two hours is the floor for a modest white loaf, four or more for high hydration or heavy whole grain, and rye is usually better the next day. Cool on a wire rack so the base isn't sitting in its own steam. This is the one cause with no workaround — there's no way to slice a warm loaf and see its real sourdough crumb structure.

Misfermented: dense when under, flat when over

If the loaf was fully baked and fully cooled and it's still wrong, fermentation is your variable. This is where "why is my sourdough dense" turns out to be the same question as the gummy one, with two opposite answers depending on which side of the peak you landed.

Under-fermented

Not enough gas got produced or trapped during bulk. The crumb comes out tight and even, often with a compacted layer near the base and a large tunnel under the top crust where the loaf tore away from itself as it sprang. It can look tall, score beautifully, and still land heavy in the hand.

Sourdough dough not rising on schedule is nearly always temperature rather than a weak starter. A recipe that finished bulk in five hours in July can need eight or nine in a cold kitchen, so judge the dough, not the clock: a domed, jiggly mass with visible bubbles that's grown by a set proportion in a straight-sided container.

Over-fermented

Push past the peak and acidity plus protease activity soften the gluten. The dough turns slack and sticky, spreads during shaping, and bakes wide with little spring. That's the usual answer to why is my sourdough flat, and such a loaf often carries a dense gummy band in the lower third where the structure sagged onto itself. Flavor is sharply sour; the crust can look pale and blistered.

Flour and hydration raise the odds

Whole grain, sprouted, and rye flours carry more amylase activity, which breaks starch down during the bake and leaves a wetter crumb. Rye leans on pentosans rather than gluten for structure and needs a long rest — plenty of rye loaves are cut a full day after baking. Adding diastatic malt on top of an already-active flour pushes the same way. Hydration compounds it: at 80% and up there's more water to drive off, so both the uncovered bake and the cooling have to grow with it.

A decision tree for the next bake

  1. Internal temperature at the pull? Under 205°F — bake longer, mostly uncovered. Stop here.
  2. Fully cool at the cut? Still warm in the middle — wait longer next time. Stop here.
  3. Loaf shape? Tall and tight points to under-fermented; wide and flat points to over-fermented.
  4. Change one variable and bake again. Two changes at once teaches you nothing.

Can you re-bake a gummy sourdough loaf?

If the loaf is still whole and the fault was underbaking, yes — put it back in a 400°F (205°C) oven uncovered for 10–20 minutes and check the internal temperature again. Expect a thicker, darker crust. A loaf that's already been sliced, or one that was over-fermented, won't come back.

How long should sourdough cool before cutting?

At least two hours for a standard white loaf, four or more for high hydration or heavy whole grain, and overnight for rye. Temperature is the real test — the center should feel no warmer than the room before the knife goes in.

Why is my sourdough gummy only in the middle?

That pattern almost always means the loaf was cut before it finished cooling. The edges shed heat first and set, while the core was still a hot starch gel. If the gum runs all the way out to the crust instead, you're looking at an underbaked loaf.

Is gummy sourdough safe to eat?
